How to reduce online shop returns, including after Christmas

A customer makes a purchase decision

The third pair of the same shoes this month is coming back, and the form says “too small” again. You cannot touch the right of withdrawal, but you can check whether the size chart for that model tells the customer what you think it tells them. That is where reducing returns starts, and after the holidays you also get gifts sent back by someone who bought nothing from you.

Pin the return reason to a specific product page

Start with what is already lying in the returned parcels. For every return, write down the product, the variant and the reason if the customer gave one, then read those notes together, model by model. Three pairs of the same shoes marked “too small” is a job for the size chart. Three different products with the same note may have nothing in common.

Asking for a reason must be optional. In a statutory withdrawal the customer does not have to justify anything, so leave the field skippable and do not block the request when it is empty. A few ready answers to click and a box for their own words are enough.

Do not judge the number of returns apart from sales. A bestseller that sold 300 units can come back more often than a niche model with ten orders, and that still means nothing yet. Compare returns with the number of units sold of that product.

How do product descriptions help reduce returns?

A comment like “doesn't fit” does not say what to fix. For shoes, check whether the chart gives foot length or insole length, because those are two different measurements, and whether it covers this model or the whole brand. Accessories have their own version of the problem. Compare how you describe compatibility with how the customer describes their device. If you write “for the X200 series” and they search by the full code from the sticker on the underside, mistakes are easy.

The other half of the work happens before purchase, when the customer has a doubt and wants to ask someone. If they can ask in chat about a dimension or compatibility and get an answer based on your catalogue, they have a better chance of choosing right. CartBot answers such questions from product data and is forbidden from guessing parameters that are not in the catalogue. With a wrong size chart it will repeat the same mistake, which is why you fix the data first.

Then comes the temptation to compare returns from orders placed after a chat conversation with those placed without one. You can compare them, just do not read the result as proof. Customers who ask about size may have different problems with fit than everyone else, so take the product category and the time allowed for returns into account and treat the difference between the groups as a hint about where to look next.

Show your return rules before the customer pays

Some customers check the return rules before ordering, which shows up in Baymard Institute usability research. On the product page a short note about withdrawal from the contract and a link to the full procedure is enough. Before paying, the customer should know which address to send the parcel to and who pays for return postage, especially if the banner on your home page promises “easy returns”.

If you offer more than the law requires, for example 30 days instead of 14, describe it as a separate offer with its own conditions. The customer should know which rules apply to their purchase, and their statutory rights stay with them untouched, because the longer period is an extra from you.

Free return shipping looks good in an advert, but it does not pay off in every shop. Work it out on your own orders, together with handling the parcel and getting the goods ready for resale, because the courier label is only part of the cost.

14 days to decide and another 14 to send it back

Under Polish consumer law, which follows EU rules, a consumer buying goods online has 14 days to withdraw from the contract without giving a reason. You count them from the day the customer received the parcel. Once they submit the statement, they have another 14 days to send the goods back, so do not demand that the parcel reach your warehouse within the first 14 days. There are exceptions, such as items made to the customer's specification. UOKiK, the Polish consumer protection authority, describes them separately, so check whether anything in your range falls under them.

You refund the money without undue delay, at the latest within 14 days of receiving the statement, together with the cost of delivery to the customer up to the cheapest standard delivery method you offered. You refund by the same method the customer paid with. A different form, such as a voucher, is possible only if the customer clearly agrees to it and bears no cost as a result.

You may hold back the refund until you receive the goods or proof that they were sent back, whichever comes first, unless you offered to collect the item yourself. The customer bears the direct cost of returning it, provided you told them so beforehand and did not take that cost on yourself.

A complaint about a defect is a separate procedure. Do not send a customer with a faulty product into a paid voluntary return, and do not close the case just because the 14 days for withdrawal have passed.

Questions like “how do I send this back” and “when do I get my money” the bot can answer from the knowledge base if you put your procedure into it. It cannot check a specific bank transfer. An order status in the shop does not confirm that the money has reached the customer's account, so pass that question to someone who can see the payments.

Returns after the holidays, or a gift in someone else's hands

In early January someone writes to you who got a sweater under the tree and wants to swap it for a bigger one. They did not place the order, so they have no confirmation email. Before you promise anything, work out what this is about. A wrong size is a matter of exchange or withdrawal from the contract, and a defect is a complaint, even if the recipient wrote a general “I want to return it”.

The statutory 14 days run from receipt of the parcel, and handing over the gift does not start a new deadline. Say the buyer received the shipment on 3 December. The deadline for withdrawal then ends on 17 December, a week before the recipient sees the gift at all. If you announced a longer holiday return period, the terms given at purchase apply and you answer for them.

The recipient is not a party to the contract. The buyer made it and the statutory withdrawal belongs to the buyer, so for a request like this you need their involvement or their authorisation to act on their behalf. A voluntary gift exchange you can arrange your own way, for example against a gift code, according to your shop rules. Do not show the recipient the buyer's email address or purchase history. Collect only the data needed for this one case.

For a size exchange, first check whether the bigger sweater is in stock and agree with the customer how you will send the new one and who pays for it. Do not set a voucher as the mandatory replacement. In a statutory withdrawal the money goes back by the same payment method, and a gift card can only be a proposal the customer clearly accepts. Do not make a complaint depend on the original receipt, because a purchase can be shown by other evidence too.

How do you analyse return reasons after the holidays?

In mid-January sit down with the list of December returns. For each one, write down the product and the reason if the customer gave it, and again compare returns with units sold, so that a bestseller does not look like your worst product just because it sold best.

Gifts bring one more trap. The recipient returns something they did not choose, so their “doesn't fit” may say more about a mismatched present than about your description. Move to your list of fixes only the concrete findings, such as a missing dimension in the size chart or a material description that tells you nothing.

The address you received while handling a return is not consent to a newsletter. If you later want to send the recipient an offer, first check whether you have consent to commercial communication and a basis for processing their data. Put what came out of the list straight into next year's plan, before December leaves you no time for it again.
